- Swapping implementation for training only—or code with no people change.
- No escalation path or model-error review.
Green flags
- Starts with diagnosis and boundaries.
- Talks about amplifying employees, not only headcount cuts.
- Frames outcomes as process-dependent.
- Offers staged paths: consulting → training → build → AEO.
- Locks NDA, roles, access.
- Leaves artifacts and docs with the client as contracted.
- Measures before/after—not “trust the slide.”
