A distributed shipping group with divisions in three countries

Alliance Group LTD runs a shipping group with fleets in Dubai, Azerbaijan and Türkiye. Several critical areas had to be tracked and managed: crew payroll, advances, ship provisioning, internet and communications, crew interaction, and personnel management at every level from the captain to the cleaner.

Before the new system, those processes were split between divisions and tools.

The fleet works, but nobody sees the whole picture

Every division kept its own records in its own way.

data lived in different places
processes were opaque
manual consolidation produced unavoidable errors
the old system could not handle the current volume
getting a full management picture quickly was impossible

Understanding the real state of the fleet meant collecting data from several sources by hand — days of work before a decision could be made.

Two layers: a new ERP, and automation over the legacy system

Layer 1 — a new ERP, written from scratch for the specifics of the shipping business: crew payroll and advances, provisioning, internet and communications, personnel interaction, one interface for the whole fleet, and divisions working the same way regardless of country. It was designed for Alliance Group’s operating model, not as a universal product.

Layer 2 — automation over the old system. Some legacy processes were not worth rewriting, so we automated on top of them instead. The old system stayed, but stopped being a source of chaos.

nothing that still worked had to be broken
migration risk went down
rollout went faster
old and new control elements were tied into one working scheme

Everything became visible

All divisions in Dubai, Baku and Türkiye now work through one system, with data current in real time. What used to take days — a full picture of the fleet — fits on one screen: people, money, provisioning, connectivity and the state of every process.

The main result is that nobody consolidates data from different divisions and systems by hand any more. Detailed metrics remain under NDA.
